Production Is Where Most Pilots Stop

A large share of enterprise AI initiatives begin as pilots and stay there. The technology performs adequately in a controlled test; it does not survive contact with production data, existing workflows or the accountability that comes with a real decision.

The use cases that do reach production rarely have the strongest technology. They usually have the clearest commercial framing.

Before a pilot is commissioned, a small number of questions tend to separate the initiatives worth funding from the ones that will stall:

• Is the problem genuinely commercial, or is it a demonstration of capability?
• Does the required data exist, and is it in a usable condition?
• Who owns the decision the AI is meant to support — and will they act on its output?
• What does the organisation do differently if the pilot succeeds?
• What is the cost of the AI being wrong, and who bears it?

A pilot that cannot answer these questions is not yet a use case. It may still be worth running as an experiment — but it should be funded and evaluated as one.
